How to assess total AI economics

Build an economic case that includes operating effort, benefit realization, uncertainty and the cost of a usable outcome.

CONNECT THIS TOPIC TO AI TRANSFORMATION

Assess AI transformation economics across the full lifecycle. Connect business value to delivery, operating, oversight and change costs before deciding to scale.

Define the outcome before the calculation

AI economics begins with a specific business outcome, a credible baseline and a named benefit owner. A lower model price or a faster task does not establish that the enterprise receives more value. The economic question concerns the complete human–AI workflow and the outcome it produces.

AIDIVE keeps system performance, workflow change, stakeholder outcomes and financial realization visible as separate layers. This makes it possible to inspect the assumptions connecting a technical improvement to a business claim.

Make the full cost boundary visible

Include implementation and continuing costs: data and context preparation, integration, model use, tools, evaluation, monitoring, security, governance, support and human review. Correction, exception handling and recovery can change the economics even when inference appears inexpensive.

Token budgets help manage one part of that system. Cost-to-outcome asks what it costs to produce a usable result under the required quality and control conditions. ROAI belongs alongside scenario ranges, uncertainty, non-monetized outcomes and other financial measures appropriate to the decision.

  • Keep one-time, recurring and shared costs explicit.
  • Measure review and rework alongside the assisted task.
  • Test which cost, adoption or benefit assumptions could reverse the recommendation.

Illustrative example: invoice processing

An invoice assistant may shorten extraction while introducing more checks for ambiguous fields. Compare the end-to-end workflow with a credible baseline, including exceptions and downstream corrections. Track cost per successfully completed invoice under the agreed quality requirements.

If staff time is released, name the action that will realize its value: absorb additional demand, improve service or change capacity allocation. Time released becomes a financial benefit only when the conversion is supported. Revisit the case as volume, provider pricing, context and operating effort change; pilot economics may not survive rollout unchanged.

Take this into your next conversation.

Assess the cost and value of the whole operating configuration, then match the strength of the claim to the evidence.
